A mid-market SaaS company we reviewed had published 140 blog posts over three years. Traffic was flat. The model is not new, but the evidence behind it keeps getting stronger. HubSpot’s original research, documented in its work on topics over keywords, found a direct relationship between internal linking and rankings: the more internal links the team added between related pages, the higher those pages climbed in search results and the more impressions they earned. That early finding has held up. According to Search Engine Land’s guide to topic clusters and pillar pages, clustered content drives roughly 30 percent more organic traffic and holds rankings about 2.5 times longer than standalone pieces.

The reason is structural, not cosmetic. A pillar page signals comprehensive coverage of a subject. Cluster pages answer the specific questions a broad pillar is too high level to address. The internal links between them establish semantic relationships that tell a search engine these pages belong to one body of expertise. That is exactly the behavior Google’s own documentation rewards. In its guidance on creating helpful, reliable, people-first content, Google asks whether a page provides “a substantial, complete, or comprehensive description of the topic” and whether it “clearly demonstrates first-hand expertise and a depth of knowledge.” A single post rarely proves depth across a subject. Generative engines like Google’s AI Overviews, ChatGPT, and Perplexity synthesize answers from sources they judge authoritative on a topic, and they favor recency and depth. The Anatomy Of A Cluster: Pillar, Spokes, And Links

A topic cluster has three parts, and getting each one right matters more than volume.

The pillar page

The pillar covers a broad subject at a high level. Its job is breadth, not depth. It should answer the foundational “what is this and why does it matter” question, then route readers to deeper resources through contextual links. Practically, that means a substantial page (Search Engine Land recommends roughly 2,000 words or more) with a clear H2 and H3 hierarchy, where major headings map to the subtopics your cluster pages cover. The pillar is the page you want ranking for the head term and the page you point authority toward.

The cluster pages

Each cluster page, or spoke, takes one specific subtopic, long-tail question, or use case and answers it completely. Where a pillar on “content marketing” stays general, a spoke goes deep on “how to write a content brief” or “B2B content distribution channels.” Depth here is what proves expertise. The principle is depth, not keyword density: comprehensive coverage that answers every reasonable follow-up question a reader would have. Strong execution of this is the core of any serious content marketing strategy, because the spokes are where you earn long-tail rankings and where buyers actually find specific answers.

The internal links

Links are the connective tissue, and they are where most programs get lazy. Every cluster page should link up to the pillar, the pillar should link down to its clusters, and closely related spokes should cross-link to each other. Use descriptive anchor text woven naturally into the body, and vary it: pages with a greater number of different anchor text variations tend to earn more search traffic than pages whose links all say the same thing. This is squarely in the territory of on-page optimization, where anchor text, heading structure, and internal link placement are deliberate decisions rather than afterthoughts.

Mapping Keywords To Funnel Stages

The mistake that quietly kills cluster strategies is treating every page as a generic “ranking opportunity” without considering what the searcher actually wants. Search intent has to drive the structure, because mismatched intent causes high bounce rates that trigger ranking decay. The practical move is to segment your keyword list by intent and funnel stage before you write anything.

  • Informational, top of funnel. “What is” and “how to” queries. These are most of your cluster spokes. They build topical authority and feed AI engines, but they rarely convert directly. The goal is reach and trust.
  • Commercial, middle of funnel. Comparison and evaluation queries: “best tools for,” “X vs Y,” “how to choose.” These pages serve buyers who are actively researching. They belong in the cluster but should link toward solution and product pages.
  • Transactional, bottom of funnel. “Pricing,” “demo,” “agency,” “services” queries. Fewer pages, higher value. The pillar and commercial spokes should route qualified readers here.

When you lay the cluster out this way, the internal linking stops being decorative and starts doing sales work. A reader who lands on an informational spoke from a Google search or an AI Overview can be walked, link by link, toward a commercial comparison page and then a transactional page. The architecture mirrors the buying journey instead of dumping every visitor on a dead-end blog post. This is also where measurement gets honest: you can track which clusters move readers down-funnel rather than just counting sessions, which is the kind of attribution worth wiring into your reporting and analytics.

A Step-By-Step Build Sequence

Here is the sequence we use when we build a cluster from scratch.

  • Pick a pillar topic you can own. Choose a subject central to your business that is broad enough to support 8 to 15 sub-articles but specific enough that you can genuinely be the most thorough source. A site with a pillar plus 8 to 10 supporting spokes consistently outranks a site with one excellent standalone article on the same subject.
  • Build the keyword map. Pull the full question space around the topic, then group queries into subtopics and tag each by intent and funnel stage. Each subtopic group becomes one spoke. This map is the blueprint for the entire cluster and prevents two pages from cannibalizing the same query.
  • Write the pillar first, but leave hooks. Draft the pillar with H2 sections that correspond to planned spokes, so you have clear, contextual link targets the moment each spoke publishes.
  • Publish spokes on a cadence and link as you go. Every time a spoke ships, link it to the pillar and to relevant sibling spokes, and add the reciprocal link from the pillar. The cluster gets denser and stronger with each release.
  • Structure passages to be extractable. Lead each section with the direct answer, then explain. Self-contained paragraphs that state the main point up front are what AI engines retrieve and cite accurately, which is the practical core of AI search optimization for clustered content.
  • Audit and refresh. Clusters decay. Stale pages get cited far less often by AI engines, so revisit each pillar and spoke on a schedule, update data and examples, and fix orphaned or broken internal links. A periodic SEO and GEO audit catches the gaps and intent mismatches that accumulate as a cluster grows.

How To Know It Is Working

Vanity metrics will lie to you here. Total sessions can stay flat for months while a cluster is quietly building the authority that produces a step change later. Watch the leading indicators instead: keyword breadth (how many distinct queries the cluster ranks for, not just the head term), the engagement signals on spokes (scroll depth, time on page, internal link click-through), and inclusion rate in AI Overviews and chatbot answers. The strongest sign a cluster has matured is when it starts ranking for long-tail queries you never explicitly wrote a page for, because Google has decided the whole group is authoritative on the subject.

The output-first model, publishing posts and hoping, is the approach that left that SaaS company with 140 pages and no traffic. The architecture-first model is slower to start and far harder to stall.
